Pinecrest’s four hotels were run by four general managers with four separate plans. The owners wanted one direction for the group while keeping what made each property successful.

The challenge

Each hotel had its own priorities, suppliers and booking rules. The group had 23 open projects and no shared view of which ones mattered.

What we did

  • Interviewed the owners, the four managers and twenty staff

  • Ran a two-day planning session with the whole leadership group

  • Cut 23 projects to six group priorities with one owner each

  • Set up a quarterly review the group now runs on its own

The result

Revenue per available room rose 12% in the first year. All four quarterly reviews have happened on time, and the plan still fits on one page.

Our managers now work from one plan, and each of them knows exactly what they are responsible for.
